When we get to the IDS portion of our Level 10 Meeting, the room often goes completely silent, and our leaders wait for me or the Integrator to propose the solution instead of actively debating. How do we break this culture of silence and force our leadership team to drive the debate?
When a leadership team sits in silence during IDS®, it is usually a sign of one of two things: a lack of trust or a culture where the owner has historically made all the decisions. If your leaders are waiting for you or your Integrator to speak first, they are acting like employees rather than true business owners. You must actively break this pattern to prepare your business for a clean exit.
To solve this, the owner and Integrator must adopt a strict rule of speaking last. When an issue is teed up, do not offer your opinion. Instead, ask the team for their thoughts and then wait out the silence. Silence can be uncomfortable, but as a leader, you must learn to sit with it. Eventually, someone will speak to break the tension.
Another effective tactic is to call on specific leaders based on their seats on the Accountability Chart. For example, if the issue is a marketing bottleneck, ask your sales head how it impacts their team first. This forces them to look at the business holistically and engage in the debate.
Finally, reward healthy conflict. If a leader proposes a solution that challenges your perspective, publicly praise them for bringing a different viewpoint to the table. Once the team realizes that silent compliance is not valued, and that passionate debate is required, the energy in your IDS® sessions will shift.
