I want to step into the Owner's Box and have handed Level 10 Meeting™ facilitation to my Integrator, but my team still directs their updates and answers to me instead of the facilitator or the room. How do I physically and behaviorally break this positional leadership trap?
When a team continues to direct their updates to the business owner, they are operating under a legacy leader-follower model. Even if you are no longer facilitating, your historical authority makes you the default center of gravity in the room.
To break this positional leadership trap, you must change your physical and verbal behavior during the meeting. Start with your physical seating position. If you sit at the head of the table, move to a side seat. This simple change removes you as the visual focal point of the room.
Next, master the art of the physical pivot. When a team member looks at you while explaining a scorecard metric or proposing an IDS® solution, do not make direct eye contact. Instead, physically look at the Integrator or turn your gaze to the digital whiteboard where the issues are listed. This non-verbal cue signals to the speaker that they should address the facilitator or the entire team, not just you.
Verbally, you must practice extreme restraint. If a question is directed to you, do not answer it. Pause, look at your Integrator, and ask: How would you like us to handle this? Or, look at the team and ask: What does the seat on the Accountability Chart say?
By redirecting the focus back to the structure and the designated facilitator, you force the team to build horizontal trust and respect the Integrator's seat, paving your way to a clean exit.
