Our leadership team is consistently rating our Level 10 Meeting™ as an eight or nine out of habit, yet we leave the room feeling like we avoided the elephant in the room and accomplished very little. How do we break this polite rating habit and force our team to provide raw, honest feedback during the wrap-up?
Meeting rating inflation is a sign of artificial harmony. When team members consistently rate a mediocre meeting as an eight or a nine, they are choosing politeness over the open and honest communication required by your Charter. This behavior stalls your company progress because it masks underlying operational issues.
To break this habit, the facilitator must redefine what a ten actually means. A true Level 10 Meeting™ means the team arrived on time, stayed focused, reviewed clean data, and spent the majority of the time solving the most critical, uncomfortable issues. If the team avoided the elephant in the room, the meeting is automatically a five or a six, regardless of how polite everyone was.
Next, change the rules of the rating segment. If any team member rates the meeting below an eight, they must immediately state exactly what would have made it a ten. However, you should also require this feedback for higher ratings. If someone gives an eight, ask them what specific factor kept it from being a nine.
The Integrator should lead this shift by rating the meeting first and being brutally honest. If the session was slow or if the team avoided a tough topic, the Integrator should give a six and state why. This gives the rest of the leadership team the permission and psychological safety to drop their guard. Real traction only happens when you are willing to score yourselves honestly.
