My leadership team members are highly supportive of each other, but this support has turned into a mutual protection pact where they refuse to call out each other's failing metrics during our Level 10 Meeting™ reviews. How do we break this protective silence?
A polite leadership team is a dangerous leadership team. When support morphs into a mutual protection pact, peer-to-peer accountability dies, and operational performance quickly follows. Cracks at the leadership level will eventually tear the entire organization apart.
To break this silence, you must shift the focus from personal criticism to objective data. Your Scorecard is your best tool for this. The numbers on the Scorecard do not lie, and they do not have feelings. When a metric is red, it is not an attack on the leader, it is an operational fact that needs to be addressed.
The Integrator must set the tone. During your Level 10 Meeting™, when a metric is missed, the Integrator must immediately drop it down to the Issues List. Do not allow the team to skip over red metrics with quick excuses or polite nods.
Once the issue is on the table, use IDS® to solve the underlying problem. Encourage the team to ask hard questions, not to assign blame, but to find solutions. This process builds trust and reinforces the idea that calling out a peer's failing metric is actually the highest form of support, as it helps them solve problems before they cascade.
