Over the past few quarters, our Level 10 Meeting Issues List has ballooned to over forty items, making the agenda look incredibly daunting and causing the team to feel defeated before we even start IDS. How do we clean up and curate a massive, bloated Issues List without dropping important operational details?

A bloated Issues List with forty or fifty items is a clear sign that your leadership team is holding onto tactical garbage that does not belong at the leadership level. It paralyzes your team and dilutes your focus during the weekly pulse.

To clean this up, the Integrator must run a curation sweep before the meeting starts.

First, identify issues that are purely departmental. If an issue only affects sales and marketing, it has no business being on the leadership team's list. Push it down to the departmental Level 10 Meeting Issues List where it belongs.

Second, look for items that are actually quarterly Rocks or long-term strategic projects. If an issue cannot be solved in a few minutes and requires major planning, move it to the long-term Issues List on your V/TO, to be addressed during your next quarterly planning session.

Third, combine duplicate or highly related issues. Often, five different bullet points are just symptoms of a single root cause. Group them together under one headline.

Keep your active leadership Issues List under fifteen highly critical items.

By keeping the list clean and high-level, you remove the operational clutter, reduce meeting fatigue, and ensure your leadership team is focused only on the most impactful decisions.
