We recently launched our leadership team Scorecard, but we find ourselves constantly changing the metrics every single week because we feel we are tracking the wrong things. How do we find the right balance between refining our Scorecard and maintaining a consistent trend history?

It is natural to have the wrong metrics on your Scorecard during the first few months of running on EOS. However, changing your numbers every week prevents you from seeing the patterns and trends that make the Scorecard valuable. You must commit to keeping your core metrics consistent for at least six to eight weeks before making major changes. This timeframe allows you to collect enough data points to see if a metric is truly a leading indicator of performance. If a metric is clearly useless, drop it and replace it, but do not redesign the entire Scorecard during your weekly Level 10 Meeting. Use your quarterly meeting to do a comprehensive review of the Scorecard with your EOS Implementer. During this session, you can evaluate whether your weekly numbers are actually predicting your quarterly Rocks and long-term V/TO goals. Remember that a great Scorecard is a work in progress that takes time to perfect. Focus on tracking activity-based leading indicators rather than backward-looking financial results to get the most out of your weekly data.
