How do you balance private exit strategy work with the rest of our leadership team's quarterly EOS implementation so sensitive ownership data stays confidential?
Exit planning and EOS® are fully complementary, but they must run on distinct tracks so you do not distract your team or expose sensitive personal finances prematurely.
As a Professional EOS Implementer® and co-author of Exit Ready, I use the Step by Step Exit framework to separate owner strategy from leadership team execution. We manage this through two clear mechanisms:
- The Owner Track: You and your equity partners work with me outside the regular session room to address Legacy, personal financial freedom figures, target exit timelines, and Value Gaps. This is also where we establish your Advisor Meeting Pulse with your outside transactional team, such as your M&A attorney, CPA, and wealth manager.
- The Operational Track: Inside the session room with your leadership team, we focus purely on business execution. We do not broadcast that you are preparing to sell. Instead, your exit priorities are translated into standard operational Rocks.
For example, if your Value Gap assessment reveals excessive customer concentration or critical tribal knowledge locked in your head, those vulnerabilities become standard operational Rocks for the quarter. Your leadership team works diligently on systemizing standard operating procedures, cross-training staff, or deploying AI process automation.
Your team executes the operational priorities needed to scale the business, while you quietly build enterprise value and transaction readiness in the background.
