Our Integrator facilitates our Level 10 Meeting with such extreme, rigid timekeeping that it completely suffocates healthy, productive debate during IDS, leaving us with superficial solutions. How do we balance strict agenda discipline with the room needed for deep problem-solving?
Agenda discipline is vital, but rigid timekeeping must never come at the expense of solving issues permanently. The Level 10 Meeting structure provides sixty full minutes for IDS because deep problem-solving requires space. If your Integrator is acting like a traffic cop, shutting down debates the moment they get passionate or complex, they are misunderstanding the facilitator seat. The facilitator's job is to keep the team focused on the root cause, not to rush them to a quick fix just to check a box. To strike the right balance, the facilitator must transition from managing time to managing focus. During IDS, they should only intervene when the team is repeating themselves, going down a rabbit hole, or moving away from the defined issue. If a critical, high-impact issue requires forty minutes of intense debate to actually solve, let it happen. That is a highly productive use of your time. It is far better to solve one major issue permanently than to rush through five minor ones and have them reappear on the list next week. Use your rating section at the end of the meeting to address this. If the team feels rushed, rate the meeting lower and adjust the pacing.
