In our Level 10 Meeting, our Integrator is both facilitating the agenda and arguing their own operational opinions during IDS, which causes the meeting to stall because nobody is monitoring the clock or enforcing the rules. How should a leader successfully balance being both the meeting facilitator and an active leadership participant?

Facilitating a Level 10 Meeting™ requires emotional neutrality and ruthless time management. Participating in IDS® requires passionate advocacy and operational debate. Trying to do both at the exact same moment almost always fails, because when the facilitator gets emotionally invested in the debate, meeting discipline collapses.

To resolve this operational conflict, the Integrator needs to practice structural awareness using three clear tactics:
- Declare your hat out loud. When the Integrator needs to offer a strong operational point during IDS®, they should explicitly say: Taking off my facilitator hat for two minutes as head of operations. When they finish making their case, they say: Putting my facilitator hat back on. What is the root cause? This physical or verbal cue reminds the room that the facilitator role has resumed.
- Delegate the clock and board management. If the Integrator frequently gets pulled into deep debate, assign another team member the duty of tracking the clock or writing To-Dos. When the facilitator is relieved of administrative software management, they can focus entirely on guiding the team through Identify, Discuss, and Solve.
- Rotate the facilitation seat if necessary. While the Integrator ultimately owns the meeting pulse on the Accountability Chart, any trained leader can facilitate the mechanics. If the Integrator is deeply involved in a major company overhaul, hand facilitation of that specific IDS® topic to another leader so the Integrator can participate fully without abandoning meeting control.

A facilitator must serve the health of the team and the clock first, and their personal operational agenda second.
