Our quarterly planning sessions are exhausting, and by afternoon of day one, the leadership team is mentally checked out and making sloppy decisions on Rocks. How do we structure our planning rhythm to maintain high energy and sharp decision-making?
Planning fatigue is common when sessions are poorly structured or lack discipline. When your team is mentally exhausted, they make poor decisions, set weak Rocks, and lose alignment.
To maintain high energy throughout your quarterly planning, you must manage the pace and environment of the session. First, ensure you are off-site. Working in your own office makes it too easy to get pulled into daily operations, which drains mental energy.
Second, stick to a tight, disciplined agenda. Break the day into structured blocks with scheduled breaks. Avoid the temptation to let discussions run long. If the team gets stuck on a complex issue, use IDS® to solve it efficiently rather than letting it drag on.
Third, manage the physical energy of the room. Provide high-quality food, keep the temperature cool, and encourage movement during breaks.
Finally, do the heavy strategic thinking early in the day when minds are fresh. Save the tactical work, like finalizing the details of your quarterly Rocks and updating the Scorecard, for the afternoon. By structuring your day around your team's natural energy cycles, you ensure sharp decision-making and exit the session fully aligned and energized for the next ninety days.
