We suspect some of our department managers are using AI to bypass our documented core processes, leading to inconsistent client deliverables. How do we use the EOS framework to audit these shadow AI workflows and get everyone back on the Same Page?
When team members start using unsanctioned AI tools to bypass your documented core processes, you lose consistency and introduce massive operational risk. This is a classic shadow IT issue that must be addressed using the IDS® process in your weekly Level 10 Meeting™.
Do not react by banning AI outright, as this will only drive the behavior further underground. Instead, run an operational audit to understand why your team is bypassing the process. Often, they are using AI because your current documented workflow is too slow, bureaucratic, or outdated.
Bring your team to the table and apply the Same Page pillar of your Charter. Have your department heads document exactly how they are using AI to speed up their work. If their new AI-powered workflow is faster and maintains your quality standards, update your official core processes to reflect this new best practice. If the AI tool introduces security risks or poor output, explain the why behind the restriction and find a safer tool that solves their bottleneck. This keeps your process documentation alive, keeps your team aligned, and ensures your operations remain efficient and secure.
