I suspect that some of my leadership team members are not actually leading, managing, and holding their own teams accountable, which is causing operational issues to cascade up to my level. How do I objectively measure and audit LMA performance across my leadership team?
When leaders fail to lead, manage, and hold people accountable, the symptoms always show up on your plate. To measure LMA performance objectively, you must look at the output of their departments rather than their personal busyness. First, review their department scorecard. If a department is consistently missing its weekly metrics but the leader is not taking corrective action or raising issues in their Level 10 Meeting™, they are failing at LMA. Second, look at employee turnover and engagement. A high turnover rate or a team that constantly bypasses their manager to come to you is a clear sign of poor leadership. To run a formal audit, use the EOS® LMA review framework during your quarterly conversations. Ask each leader to walk you through how they are keeping their team members aligned. Are they running effective weekly meetings? Are they setting clear Rocks for their direct reports? Do they address underperformance quickly, or are they avoiding difficult conversations? If a leader is struggling, you must provide them with the training and support to improve. However, if they cannot or will not step up to the LMA standard, you must make a change. A healthy, exit ready business cannot afford to have managers who are simply highly paid individual contributors.
