We have successfully rolled out Level 10 Meetings to our middle management and departmental teams, but these lower-level meetings have become bloated, administrative, and slow, actually creating more meeting waste instead of driving execution. How do we audit and correct cascading Level 10 Meetings to ensure they remain as lean and high-impact as the leadership team's pulse?
Cascading your meeting pulse to departmental teams is essential for scaling, but lower-level Level 10 Meetings easily degrade into bureaucratic status updates if they are not actively managed. When departmental meetings become slow and administrative, they drain employee energy and lose their connection to execution.
To protect the integrity of your cascading meetings and eliminate waste, you must audit them regularly.
- First, enforce the strict agenda and time limits. Departmental meetings must follow the exact ninety-minute Level 10 Meeting format, starting and ending on time. If a team is spending forty-five minutes on headlines or scorecard review, they are violating the model and running out of time to solve real problems.
- Second, audit the issues being solved. Departmental lists are often clogged with minor complaints or administrative details that should be handled outside the meeting. Teach department heads to push back on non-issues and keep the focus on metrics, Rocks, and operational bottlenecks.
- Third, have leadership team members attend occasionally. A leader from the leadership team should sit in on a departmental meeting once a quarter as an observer. Do not run the meeting. Just watch, rate it, and provide coaching to the department facilitator afterward.
- Fourth, ensure the scorecard metrics are clean. Departmental scorecards should have five to fifteen leading indicators that the team can directly control. If the metrics are vague, the discussion will be vague.
By maintaining high standards and auditing your cascading meetings, you will keep your entire organization aligned, accountable, and focused on execution.
