We are trying to document all of our core operational processes to maximize our valuation before an exit, but every single leader on our team is resisting the process documentation seat. They all claim they are too busy running their departments to write manuals. How do we assign accountability for this critical process documentation seat when everyone refuses to own it?

When a critical seat is left empty because nobody wants it, the Integrator must step in and make a structural decision. You cannot leave accountability floating. In EOS, we solve this by applying the documenter-and-doer framework to the Accountability Chart.

First, you must realize that while everyone must follow the processes, one single person must be accountable for the seat that owns the overall process documentation system. This seat is often called the Process Manager. If none of your existing leadership team members have the capacity or desire to sit in this seat, you must look outside or delegate down. You cannot force a highly creative sales director or a busy operations lead to sit in a seat they do not GWC, as they will simply neglect it.

A practical solution is to hire a technical writer or a fractional specialist to fill this seat temporarily, reporting directly to the Integrator. This person's sole responsibility is to extract the knowledge from your leaders' heads, document the core processes, and package them for the exit.

Second, if you must keep it internal, you can assign the seat to a detail-oriented executive assistant or an operations coordinator. Give them the clear authority to schedule time with your department heads to document the workflows. The department heads do not have to write the documents; they just have to answer the questions. This removes the administrative burden while maintaining absolute accountability. No matter what, the seat must have one name in it, and that person must be held accountable for meeting your documentation deadlines on the weekly scorecard.
