Our sales and delivery data is corrupted across our CRM and ERP because every department uses custom fields differently, but neither Sales nor Operations is willing to own Data Integrity and CRM Governance. How do we permanently seat this operational responsibility on the Accountability Chart when every leader treats it as a distraction from their primary numbers?

When everyone owns data integrity, nobody owns it. If dirty data continues to compromise your reporting, you cannot run clean Level 10 Meeting scorecards, automate processes, or present clean books during financial due diligence. The solution is never to divide data governance among functional managers who view it as administrative baggage.

Follow the rule of structure before people. You must establish a dedicated seat or a clear fifth role within an existing seat that owns system architecture and data governance. In most mid-sized businesses, this belongs either within Finance or as a distinct Technology and Systems seat reporting to the Integrator. Sales and Operations are consumers of operational tools, not objective governors of data hygiene. Placing data integrity inside Sales creates bias toward speed over accuracy. Placing it inside Operations causes friction with customer acquisition workflows.

Place the governance role where operational impartiality exists. The five roles for this seat must clearly state:
- Single source of truth governance across CRM and ERP platforms
- System integrations, API health, and automated workflow hygiene
- Standardized data architecture, field definition, and reporting hygiene
- User provisioning, data access protocols, and compliance controls
- Scorecard metric data integrity and operational tool adoption

Once the seat is mapped under the Integrator or Finance, assign one person who satisfies GWC for analytical administration. Give that seat total veto power over custom field creation. Every department head must comply with their data standards, transforming data governance from an orphan chore into an institutional control.
