During the IDS portion of our Level 10 Meeting, our team is overly polite and agrees to the first superficial solution proposed just to avoid interpersonal conflict and move on. How do we break this artificial harmony and force them to engage in healthy, uncomfortable debate?

Artificial harmony is a silent killer of operational execution. When your leadership team is too polite to challenge each other, you end up with mediocre solutions that fail to address root causes, leading to the same issues reappearing week after week. This violates the trust pillar of your company Charter.

To break this artificial harmony, the Integrator must become a miner of conflict. When an issue is being discussed during IDS®, do not let the team settle on the first easy answer. Instead, ask questions that challenge their assumptions.

For example, ask, who disagrees with this solution but is not saying it? Or ask, what is the worst-case scenario if we do this? Call out the polite head-nodding. If you see team members staying quiet, prompt them to play devil's advocate.

Remind the team that open, honest conflict is a sign of respect and vulnerability. You are attacking the issue, not the person. By forcing the team to debate uncomfortable truths during the meeting, you prevent passive-aggressive behavior and poor execution outside of it.
