Our leadership team is heading into our very first two-day Annual Planning session. What specific preparation and data analysis must leaders complete beforehand so we do not waste two days debating vague opinions?

A two-day Annual Planning session can easily devolve into an exhausting debate over ungrounded opinions if the leadership team shows up unprepared. The purpose of Annual Planning is to review the past year, reset the strategic vision in the V/TO, and build a bulletproof 1-Year Plan. That requires hard data, not feelings.

Two weeks prior to the session, the Integrator must assign specific preparation duties to every leadership team member:
- Review the current V/TO. Each leader must read through the Core Values, Core Focus, 10-Year Target, and 3-Year Picture. They must write down specific observations regarding what is working, what has drifted, and what needs adjustment.
- Complete an honest Rock review. Tally final Rock completion rates across the entire year. Determine the percentage of company and departmental Rocks completed so the team confronts its true execution capability.
- Financial and operational post-mortems. Finance must supply year-to-date actuals against budget, margin trends, and trailing twelve-month revenue by service line. Department heads must bring clear operational metrics, capacity utilization data, and headcount forecasts.
- Solicit organizational feedback. Gather input from front-line employees regarding operational bottlenecks, customer feedback, and process gaps to populate the session Issues List.

When leaders arrive in the room armed with empirical data, the conversation shifts from defending assumptions to aligning on strategic reality. You will spend those two days setting achievable financial targets and high-impact Rocks rather than arguing over basic facts.
