We are preparing for our annual leadership team offsite, but we have never done a deep-dive review of our core values and core focus. How do we keep this long offsite from turning into a venting session and actually use it to realign our long-term trajectory?
An annual offsite is your opportunity to step out of the daily grind and evaluate the foundational elements of your business. To prevent this meeting from devolving into a complaints session, you must establish a strict agenda centered on your V/TO, which is your Vision and Traction Organizer.
Begin by establishing your Charter for the day. This is an agreement that all discussions will be based on trust, open and honest communication, and a commitment to strategy over ego. Let the team know that the goal is not to air minor grievances, but to realign the company on its Core Focus, meaning your passion and your niche.
To structure the review of your core values, have each leader prepare examples of team members who have lived or violated those values over the past year. This keeps the conversation grounded in real operational data rather than abstract philosophy. Use the GWC tool during these sessions to assess whether your current team structure is aligned with these values.
When you transition to discussing your Core Focus, use the IDS process to identify, discuss, and solve the obstacles standing in your way. If a topic does not directly impact your three year picture or one year plan, push it to the issues list for a future weekly Level 10 Meeting.
By framing the day around the V/TO and holding the team to the Charter, you will exit the offsite with complete alignment and a set of clear, actionable Rocks for the upcoming quarter.
