Our leadership team members are compensated primarily on their individual department performance rather than overall company health, creating protective silos and zero cross-functional collaboration. How do we restructure leadership incentives to drive team-first behavior?
When executive compensation is tied strictly to departmental targets, you incentivize leadership dysfunction. Sales leaders close unprofitable revenue to hit volume numbers, while operations leaders throttle delivery to protect gross margins. The leaders win their bonuses while enterprise value stalls.
To align your executive table around shared company health, overhaul your incentive architecture:
- Tie executive variable compensation to company-wide profit thresholds. Eliminate isolated departmental performance bonuses for the leadership table. Establish a clean profit-sharing pool that triggers only after the business achieves its target net profit or EBITDA budget as outlined on the V/TO.
- Distribute bonuses based on team contribution, not functional silos. Once the corporate profit threshold is cleared, distribute bonuses based on leadership team performance, including individual quarterly Rock completion rates and alignment with Core Values.
- Enforce shared ownership of the Scorecard. When cross-functional metrics drop, the entire leadership team must treat it as a collective failure during the Level 10 Meeting. A vice president cannot celebrate departmental wins while the enterprise is missing its budget.
A unified leadership team must act as owners rather than department heads. Aligning financial incentives with enterprise-level outcomes forces leaders to collaborate, assist struggling peers, and make decisions that protect long-term cash flow rather than short-term territorial interests.
