Our company is preparing for an eventual sale, but we find that our leadership team is getting overwhelmed by exit prep tasks and missing their quarterly Rocks. How do we keep our quarterly goals aligned without dropping the ball?

When preparing for an exit, the transaction itself can become a massive distraction that derails your day-to-day operations. This is highly dangerous because a drop in operational performance will immediately decrease your valuation or cause a buyer to walk away.

To prevent this, you must treat your exit readiness tasks as your quarterly Rocks. Do not try to run your normal operations and layer a massive exit project on top of your existing workload. Use your quarterly planning session to ruthlessly prioritize.

If your priority this quarter is to clean up your financial documentation for due diligence, that must be written as a Rock for your CFO. To make room for this, you must push other non-essential operational initiatives to the next quarter. Every Rock you set must align with your V/TO and your exit timeline.

If a leadership team member has an exit-related Rock, they must have fewer operational Rocks to compensate. Use the Accountability Chart to delegate standard operational duties down to your direct reports so your leadership team can focus on the critical transition work. Keeping your execution tight during prep shows buyers your business runs on a system, not on your personal heroics.
