Our department heads fight over resources and guard their budgets because their performance incentives are tied strictly to departmental metrics. How do we restructure leadership incentives to drive collective enterprise value?

When you incentivize leaders purely on departmental targets, you manufacture operational silos. Your sales leader closes bad-fit deals to hit commission marks, leaving your operations head to clean up the mess while fighting to keep department costs down. You end up with a collection of warring fiefdoms rather than a unified leadership team.

To fix this, align executive compensation directly with the overall company vision set in your Vision/Traction Organizer, or V/TO. The leadership team must win together or lose together.

Eliminate individual department bonus targets for the leadership seat. Instead, base executive performance bonuses on two unified pillars:
- Company Financial Targets: A clear threshold of overall company revenue and net margin or EBITDA. If the company does not hit its base profitability number, no executive bonus pool is funded, regardless of how well an individual department claims it performed.
- Execution Discipline: Company-wide Rock completion rate, requiring the leadership team to achieve at least eighty percent of total organizational Rocks each quarter.

When bonus money is tied to overall company success, executive behavior changes overnight. During the weekly Level 10 Meeting, your finance head will actively help operations resolve bottlenecks, and your operations leader will help sales refine pipeline delivery. Leaders stop hoarding resources because an unspent dollar in marketing might be what operations needs to hit the company margin target.

If you are building towards an eventual exit, tie long-term incentives to enterprise value creation rather than departmental empire building. Make it clear that their primary seat is the leadership team, and their functional department is secondary.
