We are preparing for an exit and want to integrate AI across our marketing, sales, and delivery seats, but we do not know if we should create a single AI Director seat or keep the accountability distributed among our existing seats. How do we structure this on our Accountability Chart?

Creating a standalone AI Director seat is usually a mistake that leads to structural bloat and friction. AI is an operational capability, not a separate business function. If you isolate AI into its own seat, that person will constantly step on the toes of your Sales, Marketing, and Operations leaders, leading to confusion and finger-pointing when systems fail.

The correct way to structure this is to make AI ownership distributed but clearly defined within your existing seats. Each department head must own the integration and performance of AI tools within their own division. Your Marketing Director must own AI copywriting tools, your Sales Director must own automated email sequence tools, and your Operations Director must own automated delivery workflows.

To ensure consistency across the company, you can create a temporary Rock for your Integrator to coordinate the technology stack, or assign a system automation role to your existing technology seat. But the ultimate accountability for the results of the automated workflows must reside with the leader of each department.

When a buyer looks at your business, they want to see a lean, scalable superstructure where team members naturally use technology to leverage their capacity, not an organization that depends on a single AI specialist to function. Keep the accountability where the work actually gets done.
