If the AI tool directly powers one of your Three Uniques, it is a candidate for building. This is where you create a proprietary moat that increases your valuation for a clean exit. If the tool simply makes your back office more efficient, you should buy. Licensing commercial, off the-shelf software is always the faster, safer, and cheaper option for non-core processes. Building proprietary software drains cash, consumes valuable execution capacity, and introduces massive technical debt. If you choose to build, you must run it through the IDS process in your next quarterly meeting. You need to prove that the investment will yield a distinct competitive advantage that a buyer will pay a premium for. Do not let a tech-savvy Visionary pull your team into a custom development project just because it is shiny. If it does not directly defend your Three Uniques, stick to commercial tools and protect your cash flow.
