We built an automated AI agent that extracts customer service logs to generate personalized marketing emails, but we are having endless debates over whether this automation sits in the Customer Service seat or the Marketing seat. How do we assign accountability?
As you automate your operations with AI, the boundaries between departments can easily blur, leading to friction. When an AI tool extracts customer service logs to generate marketing emails, you are dealing with a workflow that crosses two distinct operational seats. To resolve this on your Accountability Chart, you must separate the technical operation of the tool from the business output.
In EOS, we look at who is ultimately responsible for the results. The Customer Service seat is accountable for customer satisfaction and log accuracy. The Marketing seat is accountable for lead generation, brand messaging, and email campaign performance. Because the ultimate output of this AI automation is a marketing email aimed at driving sales, the Marketing seat must be accountable for the campaign's success.
The Marketing Director must own the results of the automated emails and ensure they align with your brand standards. The Customer Service Director is simply accountable for ensuring the raw data source remains clean and accessible. If the system fails technically, that issue is brought to the weekly Level 10 Meeting where both seats can use the IDS process to resolve it. Never create a separate, isolated seat for an AI tool. Keep the accountability with the human leader who owns the business outcome, ensuring your structure remains clean and ready for a smooth exit.
