We automated our estimating and proposal generation using AI tools, cutting the time required by seventy percent, but our chief estimator refuses to adopt the new workflow and is falling behind on turnaround times. How do we handle a seat holder who is failing GWC on Capacity because they refuse to leverage modern AI tools?
Capacity in EOS is not just about having enough physical hours in the week. It includes the mental aptitude, technical capability, and emotional willingness to use modern tools to execute the seat at the highest level.
When your company modernizes its tool stack, the standards for that seat evolve. If estimating now requires operating an automated pipeline to deliver quotes within four hours instead of two days, that turnaround time becomes the operational standard for the seat.
Sit down with your chief estimator during a private Quarterly Conversation. State the reality clearly: the business requires this seat to produce accurate estimates within the new turnaround benchmark, and mastering the automated workflow is an essential requirement of the role.
Identify the root obstacle. Is it a training deficit, fear of being replaced, or stubborn resistance to change? If it is a training issue, provide structured coaching and technical support immediately.
However, if the employee simply refuses to adopt the automated tools because they prefer manual spreadsheets, they no longer have the Capacity for the seat. You cannot permit an individual employee to drag down your sales velocity and profit margins out of personal preference. Give them thirty days to adopt the tool and hit the required measurables. If they continue to resist, you must remove them from the seat and find an estimator who embraces modern leverage.
