An advisory board or a family board does not belong on the operational Accountability Chart. The Accountability Chart is designed to manage the day-to-day execution of the business, defining who is accountable for doing the actual work. A board of advisors, while highly valuable for high-level governance and strategic advice, does not have operational accountability. Placing them at the top of the chart creates a confusing layer of authority that undermines the Integrator and paralyzes your leadership team.

First, understand the difference between governance and operations. The Visionary and Integrator seats are the highest operational seats in the company. The Integrator is accountable for running the entire business. If you put a board above them on the chart, employees will bypass the Integrator and try to appeal decisions directly to the board members.

To prevent this, keep the board completely off the operational chart. Instead, you can represent the board in your legal and governance documentation, or visually place them in a completely separate box that sits outside the main reporting lines, perhaps connected only to the Visionary by a dotted line. The Visionary is typically the liaison who communicates with the board and brings their high-level strategic insights back to the quarterly planning sessions. The board should never give direct instructions to the Integrator or any other leadership team member during daily operations. Keep the operational lines of command clean. This ensures your team can make fast, decisive moves to prepare the business for an exit without getting bogged down in board-level politics.
