When a leadership team member is clearly struggling in their seat and failing to hit their Rocks and Scorecard metrics, how do we address their performance during the Level 10 Meeting™ without creating a public execution?
The weekly Level 10 Meeting™ is a diagnostic tool, not a performance management trial. When a leader is consistently off-track with their Rocks or missing their Scorecard targets, the numbers will show it. Your job during the meeting is to identify the operational impact of these misses, not to publicly dissect the individual's capability. If a metric is red or a Rock is off-track, it must be dropped to the Issues List. During IDS®, you solve the issue from an operational standpoint. You ask what roadblocks are preventing the number from being hit and how the team can help clear them. You do not use this time to question if the person GWC™'s their seat. If the discussion starts shifting toward the leader's personal competence or attitude, the Integrator must step in and halt the conversation. That discussion belongs in a private, one-on-one meeting using the People Analyzer tool. The Level 10 Meeting™ must remain a safe place where issues are solved objectively. If team members feel that missing a target leads to a public execution, they will start hiding data, sandbagging targets, and defending bad numbers. Keep the weekly meeting focused on the numbers and the processes. Handle the individual performance issues privately, using the Accountability Chart as your guide. This preserves the integrity of your weekly pulse while keeping accountability high.
