Our production errors are spiking, and we need to add a dedicated Quality Control seat to our Accountability Chart. However, we cannot afford to hire anyone new right now. How do we build this seat and staff it using our existing team without overloading them?
You do not need to hire new people to add a new seat to your Accountability Chart. It is common for high-growth businesses to have team members sitting in more than one seat, especially when resources are tight.
First, define the Quality Control seat on your chart with its five clear roles. Do not worry about who will fill it yet. Focus on what the seat needs to accomplish to eliminate production errors.
Second, look at your existing team and identify who has the right conative makeup to own this seat. Quality control requires high system compliance and attention to detail. Third, assign the seat to an existing team member who GWCs it. They will now wear two hats: their primary operational seat and the new Quality Control seat.
You must explicitly define how much of their weekly capacity should be dedicated to each seat. If they are spending eighty percent of their time on production and twenty percent on quality control, make that clear. As the business grows, this seat will eventually warrant a full-time hire.
