We are launching a recurring subscription service alongside our traditional project-based business. Should we create a new, distinct business unit seat on our leadership team Accountability Chart, or absorb the new offering into our existing Sales and Operations seats?

When businesses launch a secondary revenue stream, leaders often rush to add a new General Manager or Business Unit seat to the leadership team. Doing so too early creates operational complexity, overhead bloat, and confusion over who owns core functional processes.

The decision comes down to operational commonality. Ask whether the new subscription service uses the same underlying sales engine, marketing channels, and operational infrastructure as your core business.

Use these guidelines to structure the Accountability Chart properly:
- Absorb initially if resources are shared. If the new service targets your existing customer base and relies on your existing delivery team, keep it inside your existing functional seats. The Sales seat owns selling both offerings; the Operations seat owns servicing both; the Finance seat tracks both. This prevents the formation of internal silos and protects your cash flow during early testing.
- Create a distinct seat only when scale requires complete independence. Only spin out a separate business unit seat when the new offering requires a dedicated sales team, entirely separate technical infrastructure, distinct operational processes, and dedicated profit-and-loss accountability. If the service cannot function without its own specialized leadership, it warrants a dedicated box below the Integrator.
- Appoint a single Rock owner first. If you want to validate the subscription model before restructuring your chart, make launching and scaling the offering a quarterly Rock assigned to an existing leader. Let the business model prove its traction before permanently modifying the structure.

Structure should always follow function and revenue maturity, never speculative growth plans.
