I am the Visionary and I have run operations as the de facto Integrator for a decade. We are ready to hire a true Integrator so I can focus on big deals and AI strategy, but I am terrified of the messy transition period. How do we structure our Accountability Chart and communication so the team does not get confused about who is actually in charge?
To transition smoothly, you must cleanly sever your operational ties and establish a hard boundary on the Accountability Chart. The moment your new Integrator takes the seat, your name comes out. You must stop running operations immediately.
Before they start, you and the new Integrator must complete a Same Page Meeting to align on roles and expectations. You must clarify that the Integrator is now the single point of accountability for running the business. All department heads who previously reported to you must now report directly to the Integrator.
When you introduce the new structure to the team, communicate this shift clearly and publicly. Explain that your role as Visionary is to focus on big ideas, key relationships, and long-term strategy, while the Integrator has full authority over daily operations, resource allocation, and execution.
The hardest part of this transition is your own discipline. When employees inevitably bypass the Integrator and come to you with operational issues, you must refuse to make the decision. Your only response must be to ask if they have run it by the Integrator. If you jump back in to solve their problems, you will destroy the Integrator's authority and confuse the team. Let the new structure work, attend your weekly Same Page Meetings, and let the Integrator lead.
