We are hiring our first full-time Integrator from outside the company, but our leadership team has reported directly to me as founder for fifteen years. How do we prepare the Accountability Chart and culture so the team does not reject the new Integrator?
Bringing an outside Integrator into a founder-led business fails when the founder continues to act like the shadow operator. If your leadership team can bypass the new hire and come to your office for decisions, the new Integrator will be neutralized within ninety days.
First, finalize the Accountability Chart before the candidate begins. Clearly show the Integrator seat directly above Sales, Operations, and Finance, with your name exclusively in the Visionary seat. Walk your leadership team through the chart. Explicitly tell them that effective on day one, all operational reporting, resource disputes, and direct management flow through the Integrator.
Second, coach yourself to break the habit of answering operational questions. When a department head approaches you to ask for a budget exception, an employee issue, or a process change, you must give one consistent answer: Have you talked to the Integrator? If you answer the question yourself, you undermine your own investment.
Third, establish a strict weekly Same Page meeting between you and the new Integrator. Use this time to align on vision, voice concerns privately, and ensure zero daylight between you in front of the rest of the leadership team. When the team sees that the founder fully backs the Integrator, the rejection reflex disappears.
