We are preparing to hire our first Integrator after twenty years of the founder running daily operations. How do we structure the Accountability Chart and manage the transition so the leadership team respects the new Integrator instead of running back to the founder?

Adding your first Integrator is the most vulnerable structural transition in an owner-led company. The biggest risk is not that the Integrator lacks competence; it is that the founder allows the team to bypass the new Integrator, reducing the position to an expensive, toothless project manager.

Begin by finalizing the Accountability Chart with the leadership team before the Integrator starts. Clearly show the Integrator seat positioned directly above Operations, Sales, Marketing, and Finance, with the Visionary seat adjacent or above. The five roles of the Integrator must be unmistakable:
- Executing the business plan and achieving P&L results.
- Integrating all functional areas of the business.
- Leading, managing, and holding the leadership team accountable (LMA).
- Driving organizational clarity and communication.
- Eliminating friction and driving issue resolution.

On the day the Integrator starts, hold a company-wide meeting where the founder explicitly transfers operational authority. The founder must declare to the team: The Integrator is running day-to-day operations. If you bring operational issues or budget requests to me, my answer will always be: Have you spoken to our Integrator?

Establish a weekly Same Page Meeting between the founder and the new Integrator. This meeting is where you debate, align, and resolve friction in private. Once you step out of the room, you must present a unified front.

When legacy employees inevitably attempt a backdoor appeal to the founder, the founder must actively escort them back to the Integrator. The moment the founder overrides the Integrator behind their back, the transition fails and key-person risk remains permanently cemented into the business.
