We are preparing to hire our first external Integrator so I can transition fully into the Visionary seat, but we cannot afford a misfire. What exact roles belong in their seat on the Accountability Chart, and how do we vet them before making an offer?
Hiring an external Integrator is the highest-risk hire an owner will ever make. Most failures happen because the owner hires a generic operations manager or a high-priced executive who expects an army of assistants, rather than a true EOS Integrator.
Start by building the seat on your Accountability Chart before writing a job post. A standard Integrator seat contains five primary roles:
- Harmoniously integrating the major operating functions
- Driving execution of the business plan and quarterly Rocks
- Leading, managing, and holding the leadership team accountable (LMA)
- Managing special projects and resolving cross-departmental logjams
- Maintaining P&L accountability and operational cadence
When interviewing candidates, test relentlessly for GWC.
Do they truly get the seat? They must instinctively understand how to resolve conflict, run disciplined Level 10 Meetings, and hold leaders accountable without creating drama.
Do they want the seat? Many candidates want the title of COO or president, but they do not want the unglamorous day-to-day grind of holding departmental leaders accountable.
Do they have the capacity? Look for proven track records of executing in companies at your target scale, not just Fortune 500 bureaucracy.
Use a conative assessment to verify behavioral compatibility with the Visionary. Most importantly, introduce the finalist to your leadership team. If your current leaders do not respect their operational grip, the hire will fail.
