I have been running our business as both Visionary and Integrator, but I need to hire a dedicated Integrator so I can focus on high-level exit positioning. How do we visually map out this transition on our Accountability Chart before the new hire starts, and what roles must I immediately give up?
Transitioning from holding both seats to hiring a dedicated Integrator is a critical milestone for any owner planning a clean exit. To do this successfully, you must first design your future state Accountability Chart based entirely on the needs of the business, completely ignoring your own name and current duties.
Start by defining the five core roles of the Integrator seat:
- Leading, managing, and holding the leadership team accountable (LMA).
- Executing the business plan and achieving V/TO® goals.
- Harmonizing all major functions of the business.
- Ensuring consistent communication and operational focus.
- Solving issues effectively across all departments.
Once these roles are defined, you must visually remove your name from the Integrator seat on the chart and leave it blank. You will remain in the Visionary seat. This structural separation makes it clear to your department heads that they will soon report to the new Integrator, not to you.
Before the new Integrator starts, you must commit to a Same Page agreement. Agree that you will no longer run the weekly Level 10 Meeting™ and that you will stop giving direct operational orders to the department heads. This prevents shadow reporting lines and ensures a clean handoff of daily operational accountability.
