We are struggling to get our employees to consistently follow our documented core processes, and we find our managers are constantly policing basic tasks. How do we transition from simply writing down our processes to achieving 100% compliance across the entire organization?
Achieving 100 percent compliance on your core processes is the hardest part of the Process Component of EOS®. Many leadership teams make the mistake of documenting their processes in exhaustive, multi-page manuals and then simply saving them to a shared drive, expecting employees to follow them automatically. This hands-off approach always fails.
To achieve true compliance, you must adopt the three-step framework of Document, Train, and Measure. Once your core processes are documented in a simplified, high-level format, you must formally train every employee on those steps. Do not assume your team knows how to execute them just because they are written down.
Next, you must build accountability into your daily management. Integrate process compliance into your weekly Scorecards by tracking key operational metrics that indicate whether the process was followed correctly. Furthermore, build compliance into your quarterly review process. Use the Accountability Chart™ to ensure that every seat on the chart has clear ownership over specific processes.
If an employee consistently fails to follow the documented system, treat it as an issue to be solved in your Level 10 Meeting™ using the IDS® process. Determine whether the issue is a GWC™ training problem or a values misalignment. By establishing clear ownership, ongoing training, and consistent measurement, you transition your core processes from static files into live operational habits.
