We are struggling to build our Accountability Chart because we keep trying to fit our existing employees' unique skill sets into the boxes. Should we design the chart for the people we have, or the structure we need?
You must design the structure first, completely independent of the people currently sitting in the room. If you build your Accountability Chart around the personalities, quirks, and mixed skill sets of your current team, you will permanently institutionalize your existing inefficiencies and operational bottlenecks.
Pretend you are starting from scratch or preparing the business for a clean, premium exit. Ask yourself: "What is the ideal organizational structure required to run this company at twice its current size?" Define the major functions (usually Sales/Marketing, Operations, and Finance/Admin) and build the seats required to support that growth.
For every seat, list the five core roles that define absolute ownership. Only after the structure is fully finalized and agreed upon by the leadership team do you look at your people.
Run each team member through the GWC™ filter against the newly defined seats. If an existing employee doesn't fit a seat perfectly, they do not belong in it. You may have to move people, train them, or recruit outside talent to fill the gaps. Designing structure-first is the only way to build a scalable, AI-powered operation that operates independently of any single person's unique limitations.
