We are designing our future-state Accountability Chart™ to prepare for growth, but we do not have the capital to hire the necessary leaders for these new seats. How do we structure a chart where current team members must temporarily wear multiple hats without diluting their core accountability?

Designing your Accountability Chart™ is about building the right structure for the business first, completely separate from the people you currently employ. When you are growing but capital is tight, it is entirely normal for leadership team members to occupy multiple seats. However, you must manage this transition carefully to avoid muddying the waters of accountability. To structure your chart effectively under these constraints:
- Draw the organization as it needs to look to run efficiently, regardless of your current payroll. Create the distinct seats and list the five key roles for each.
- Place the names of your current team members in the seats they will occupy. If your Integrator must also temporarily sit in the marketing seat, their name goes in both boxes.
- Enforce clear mental boundaries. When that person is wearing their marketing hat, they must answer to the Integrator seat, even though they occupy both roles. They must run separate Rocks and metrics for each seat.
