I am looking to step back from the Integrator seat and hire an outside professional within the next two years. How do we use our Accountability Chart to define this role without creating power struggles with the existing leadership team?
Hiring an outside Integrator is a critical step for an owner who wants to achieve real freedom or prepare for a clean exit. However, doing so without a clear Accountability Chart is a recipe for organizational chaos.
First, you must clearly separate the Visionary seat from the Integrator seat on your Accountability Chart. Document the five major roles for each seat. As the owner, you must commit to letting go of the Integrator roles completely.
Second, review the GWC™ of your existing leadership team. When you bring in a new Integrator, the reporting lines will shift. Your department heads will no longer report to you; they will report to the new Integrator. You must address this shift openly before the hiring process begins.
Third, involve the leadership team in defining the specific requirements of the Integrator seat. This prevents them from feeling like a boss is being forced upon them.
By using the Accountability Chart to define the exact boundaries of the seat, you make the transition objective. The new Integrator will have the clarity they need to run the business, and your leadership team will understand exactly who owns the ultimate accountability for execution, eliminating political turf wars from day one.
