We have a loyal, long-term employee who clearly does not have the GWC™ for their new seat on our Accountability Chart, but we are terrified of losing their institutional knowledge. How do we manage this transition without damaging our team dynamic?

Keeping the right person in the wrong seat because of their history or institutional knowledge is a form of operational paralysis that hurts both the business and the employee. When someone lacks GWC™ for their seat, they are stressed, and the team around them is constantly compensating for their performance gaps.

You must handle this with absolute clarity and respect. First, separate the person from the seat. Use the GWC™ filter: do they get it, do they want it, and do they have the capacity to do it? If the answer to any of these is no, they cannot remain in that seat.

Next, look at your Accountability Chart to see if there is another seat where they do fit and possess GWC™. If a suitable seat exists, transition them cleanly, ensuring they understand the new expectations. If no such seat exists, you must make the hard decision to let them go.
