We want to keep our headcount extremely lean to maximize our valuation multiplier, but our Accountability Chart has several vacant seats that need to be filled before we can sell. How do we design and GWC seats that are designed to be run by AI agents or outsourced contractors rather than full-time hires?
Buyers want to see a business that is structured for scale, not one that is dependent on expensive full-time headcount. You can absolutely use outsourced contractors or AI automation to run seats on your Accountability Chart, but the accountability itself must remain internal. To do this, design your Accountability Chart based on the functions your business needs to operate, not the people you employ. For seats that will be run by external contractors or AI tools, you must assign an internal leadership team member to own that seat. This internal owner is the one who must GWC the seat. They must get, want, and have the capacity to manage the contractor's deliverables or monitor the performance of the AI workflows. For example, if your marketing seat is run by an external agency and automated email campaigns, your internal operations manager might sit in the marketing seat on the chart. Their job is not to write the emails, but to hold the agency accountable and ensure the automated systems are meeting their KPIs. This structure shows buyers that you have complete control over your operational pipeline while keeping your overhead incredibly low. It demonstrates scalability without key-person risk, which is exactly what maximizes your valuation.
