Our leadership team finishes the reporting section on time, but during IDS we rarely solve more than one issue because leaders re-litigate background facts instead of framing root causes. How do we speed up the Identify step so we can resolve three to five issues per meeting?
Teams spend too much time in IDS because they jump directly into discussing symptoms rather than isolating the root cause. When people start debating without a clearly identified problem, they share opinions, defend their departments, and trade stories. That is not problem solving; it is circular debate.
To speed up the Identify step, the facilitator must force the issue owner to state the problem in one or two clear sentences before anyone else speaks. Ban all storytelling. The facilitator asks: What is the real issue in one sentence?
If the issue owner takes three minutes to set up the background, cut them off. Ask: What is the specific roadblock, failure, or decision required right now?
Use the five whys technique. Dig past the symptom. If the stated issue is that sales missed the weekly quota, do not start brainstorming sales incentives. Ask why they missed it. If the answer is lead volume was low, ask why lead volume was low. If the root cause is that marketing paused ad campaigns due to a billing error, the issue is not sales performance; it is marketing billing processes.
Once the root cause is named in plain terms, the Discuss and Solve steps move quickly. Discuss only to produce solutions, not to vent. As soon as the solution is clear, assign a binary seven-day To-Do to one person on the Accountability Chart and move to the next prioritized issue.
