How does the structure of our engagement evolve across the 24-month roadmap from the foundational setup phase into self-sufficiency?

A standard EOS engagement spans roughly 24 months across eight quarters. It follows a deliberate progression engineered to take your leadership team from operational firefighting to complete independence.

The first 60 days are the foundational setup. We begin with Focus Day, followed thirty days later by Vision Building Day 1, and thirty days after that by Vision Building Day 2. During these initial sessions, we assemble the foundational tools: the Accountability Chart, Scorecard, Rocks, Level 10 Meeting, and the complete Vision/Traction Organizer (V/TO).

Once the foundation is set, we shift into the quarterly rhythm. Months 6 through 18 consist of one-day quarterly offsites and a two-day annual planning session at Month 12. In Year 1, our primary focus is operational discipline: achieving 80 percent Rock completion, mastering IDS, and cascading the tools down into your departments.

In Year 2, the dynamic changes. Your leadership team enters the refinement phase:
- Mastering the People Analyzer to maintain core values alignment.
- Documenting core processes and integrating AI-assisted workflows into key operational seats.
- Layering in the Step by Step Exit framework to identify value gaps, protect tribal knowledge, and prepare for a clean transition.
- Transitioning session leadership from me to your Integrator.

By Month 24, after your second two-day annual, you do not need me in the room anymore. Your Integrator runs your quarterly sessions, your Visionary focuses on strategic expansion, and the business runs on a clean operating rhythm.
