What does the full timeline of a 24-month EOS implementation look like, and how do the milestones shift from the first sixty days through Year 2?

A complete EOS implementation follows a structured 24-month roadmap designed to take your leadership team from initial traction to complete self-sufficiency.

The first sixty days focus on foundational setup through three full-day sessions spaced roughly thirty days apart: Focus Day, Vision Building 1, and Vision Building 2. During this period, we install the five foundational tools: the Accountability Chart, Rocks, the Scorecard, the Level 10 Meeting, and the People Analyzer. We also complete your V/TO, defining your Core Values, Core Focus, 10-Year Target, Marketing Strategy, and 3-Year Picture.

Months three through twelve transition into the Quarterly Pulsing rhythm. Every ninety days, we conduct a full-day Quarterly session to review performance, solve systemic obstacles, and reset Rocks. At the end of Year 1, we conduct a mandatory two-day Annual Planning session to establish your new 1-Year Plan and align next-year priorities.

Year 2 shifts from foundational learning to deep operational mastery. The focus expands to cascading EOS tools to departmental teams, simplifying core processes using the 20/80 rule, and driving advanced accountability. In our work together, Year 2 also incorporates AI automation workflows into simplified processes and prepares the company for a clean exit through the Step by Step Exit disciplines.

By month twenty-four, your leadership team graduates. You possess the internal muscle memory, facilitation habits, and operational tools required to run quarterly and annual sessions without an outside implementer.
